How to Choose an AI SEO Agency as a Startup
A startup should hire an AI SEO agency only when it has a clear buyer question to win, money it can spare for at least three months, and someone to review the work. Pick on scope, checkable proof and exit terms, not on a ranked list. Be wary of promised rankings, mass-produced pages and long lock-ins.
- Hire an agency when you have spare budget for several months and a person to review pages, not before.
- One pricing guide describes a 12 to 24 month wait before SEO pays back, so match any contract to your runway.
- Red flags: promised rankings, hundreds of thin pages, vanity reports and contracts that trap your content.
- Start with a short audit or a three-month term with a monthly exit. Get at least three quotes.
Which AI SEO agency is best for a startup?
No honest list can name one, because the best fit depends on your stage, budget and market. This page gives you the tests to apply instead. Use them on every agency you meet, including ours.
AI SEO means making your company easy for tools such as ChatGPT, Perplexity and Google's AI features to find and cite. An AI SEO agency is a firm that does this work for clients, usually for a monthly fee.
Disclosure: Chalk Labs, whose founder Rahil Jain signs this page, sells AI SEO services to startups. We have a commercial interest. We describe our packages once, near the end, as one option among several.
Does your startup need an agency yet?
Often not at the very start. If you have no product in market and no customers to interview, an agency has little to work from. If you have paying customers and a buyer who asks tools like ChatGPT for recommendations, the case grows stronger.
The table maps common startup situations to a sensible route. It is a rule of thumb, not a law.
| Your situation | Sensible route | Why |
|---|---|---|
| Pre-launch, no customers | Do the basics yourself | You lack the proof and language an agency needs |
| Launched, founder has some time | DIY plus a one-off audit | A paid plan can guide your own work |
| Paying customers, no marketing hire | Agency on a short term | Fast capacity without a salary |
| A marketer in place, no AI expertise | Consultant or coaching | Your hire does the work, an expert steers |
| Regulated product (health, finance) | Agency with a review step | Claims need a qualified reviewer |
| Cash is under six months of runway | Free steps only | Payback is slow, so protect cash |
How much should a startup budget for AI SEO?
Published prices describe SEO in general, and they vary. Ahrefs found an average agency retainer of $3,209 a month, against $1,348.63 for freelancers 2. SE Ranking found 64% of 260 agencies charged under $1,000 a month, with a sample its authors say may be too small 3. Backlinko lists mid-tier retainers at $1,001 to $2,500 4. Our consultant comparison breaks these surveys down.
The only AI-specific price we found is SE Ranking's average of about $937 a month for agencies with set pricing for AI Overviews work 3. Use these figures to spot an odd quote, not to set your budget.
Time matters more than the monthly fee. Backlinko describes a first phase of one to three months with little visible result, and a return-on-investment phase at 12 to 24 months 4. That is one guide's view, but it fits the shape most founders see. Do not sign for more months than your runway can carry.
- Agency fee: $2,000 a month for 3 months = $6,000
- Your review time: 3 hours a week x 13 weeks x $60 an hour = $2,340
- Total at risk before any result: $8,340
- Break-even test: divide the total at risk ($8,340) by your gross profit per customer.
- If gross profit per deal is $3,000, you need about 3 extra deals. Revenue is not profit.
- If those deals cannot happen within your runway, wait or do the free steps first.
What should a startup look for in an agency?
Look for fit with how your buyers search. Startups win on narrow questions: comparisons with a bigger rival, pricing, integrations and how a product handles a specific job. Ask the agency how it would find those questions and which pages it would build first. Our guide to finding the questions people ask ChatGPT shows the method.
Look for proof you can open. Ask for two live sites, what the agency did on each, and how long it took. Search for the pages yourself in Google and in an AI tool, then ask for Search Console data from the site owner.
Look for honest reporting. A good monthly report lists pages shipped, fixes made, impressions, tracked AI prompts and enquiries, with notes on what did not work. See how to report AI SEO to your CEO for a template.
What are the red flags when you talk to an agency?
The full list, with the reasoning, is in how to compare AI SEO consultants. In short, walk away from promised rankings or citations 1, hundreds of thin AI-written pages 5, secret files or markup sold as the cause of results 6, and reviews with no names 7.
Startups should add two checks. Ask whether the agency has worked with a company at your stage, and ask who will gather your product facts, pricing and customer language. Pages built from generic text will not help a small brand stand out.
What contract terms protect a startup?
Ask for a short term with a monthly exit. Three months is enough to see early signals, since Google suggests waiting a few weeks before judging a change 8. Avoid contracts that run a year or more before you have seen two reports.
Insist that you own the content, the accounts and the data. Grant the least access that works: Google advises read-only access to Search Console for an audit 1. Ask where pages will live and whether you can move them. Our guide to subfolder vs subdomain explains why that matters.
Finally, ask what happens to the pages if you stop. They should stay on your site, with the source files handed over.
Where does Chalk Labs fit? (commercial disclosure)
Chalk Labs is a Web3 and AI growth agency, and it is one option here. Rahil Jain, its co-founder, runs the AI SEO programme. His background is as a Goldman Sachs engineer and published researcher, and he builds the systems behind the marketing. We have not proven results in every sector, and our published search results are two cases we report ourselves: a local trophy shop in Bengaluru and a personal brand site.
We sell three plans in USD: a $1,000 one-time consulting plan, and two execution plans at $3,000 and $4,000 a month on a three-month programme with monthly pre-payment and an exit at the end of any month. Prices and scope are on the AI SEO proposal page. We do not guarantee rankings, citations or lead counts.

Frequently asked questions
How much does an AI SEO agency cost for a startup?
How long before a startup sees results from AI SEO?
Should a startup hire an agency or a freelancer?
Freelancers average lower retainers in Ahrefs' survey 2 but rely on one person. Agencies bring more hands and process. Use the same scorecard on both, and read our freelancer vs agency comparison before choosing.
Is it risky to publish hundreds of AI-written pages?
It can be. Google's spam policy treats using generative AI to produce many pages without adding value as scaled content abuse 5. Publish fewer pages that carry real facts, named authors and review, and expand only after the first batch works.
What access should I give an agency?
Give the least that works. Google advises read-only Search Console access for an audit 1. Keep ownership of your domain, analytics and content accounts, and remove access when the work ends.
