The Impact of AI SEO on Startups
Often yes, if you aim at narrow questions, but not as your only growth channel. A new brand lacks authority, yet only about 38% of URLs cited in Google AI Overviews also rank in the organic top 10, so narrow pages can be cited. Expect months, not days, and keep a faster channel running. Spend only what you could lose for six months without hurting runway. 1
- A new brand has no authority, but only about 38% of URLs cited in AI Overviews also rank in the organic top 10. 1
- Classic search is slow for new pages: 6.11% reached Google's top 10 within a year in Ahrefs' fairer sample. 2
- In a 75,000-brand study, web mentions of a brand correlated with AI visibility far more than backlinks did. 3
- Treat it as a slow channel. Pair it with outreach or paid search, and cap the spend.
- Start with a small set of pages on category, rival and use-case questions, and measure mentions and enquiries monthly.
Is AI SEO worth it for a startup?
Often yes, for a startup that sells to people who research before they buy and can say something specific and true about its niche. It is rarely worth it as the only channel. Google says some changes take hours and others several months, and no one can guarantee a number-one ranking. 1112
The honest framing is a bet with a cap. You spend a small, fixed amount for six months, measure mentions and enquiries, then decide. The table gives rules for when the bet makes sense.
| Situation | Worth it now? | Why |
|---|---|---|
| Buyers search or ask AI before buying, and you have a clear niche | Yes, start small | Narrow questions have fewer strong rivals |
| You can publish original data or real product facts | Yes | Original facts give an AI answer something to quote |
| Your product changes every few weeks | Keep it light | Pages go stale, and wrong facts can be repeated |
| You have under six months of runway | No | Results take months. Use outreach or paid search |
| Buyers find tools through peers and communities, not search | Test lightly | Check first that your buyers use search or AI at all |
| No one can reply to leads within a day | Fix that first | A found lead is worth nothing if it goes cold |
What is the cold-start problem for a new brand?
A new domain has no history, few links and few mentions, so it starts behind. Ahrefs checked 1 million random new pages and found that 1.74% reached Google's top 10 within a year. A second sample of 2 million pages, filtered to non-empty English content, gave 6.11%, which Ahrefs called a fairer number. 2
The top 10 also skews old. Only 13.7% of top-10 pages were under a year old, and the average number-one page was five years old. 2 That describes classic search. It says a brand-new page will not win broad terms soon.
AI answers differ in one respect. Ahrefs's March 2026 study of 863,000 keyword results and 4 million AI Overview URLs found that only 37.9% of cited URLs also ranked in the first ten organic blocks. Another 31.2% came from positions 11 to 100, and 31.0% from beyond 100. 1 Ahrefs suggests, as a hypothesis, that Google's query fan-out explains the shift, since Google confirms its AI features may run several related searches. 110 Counting only organic blue links, the top-10 share is 37.1%. 1
So low authority is a handicap, not a ban.
What does our own evidence say about new sites?
Chalk Labs reports one case of a brand-new site. Shilikajain.com, a personal site with no search footprint, ranked first for the phrase 'Fractional PR Manager Crypto' within a month of launch and logged 8.5k impressions in three months. 6 That is one narrow phrase, not a lead count.
Our other search case moved slowly. Meru Trophy, a trophy shop in Bengaluru, went from near-zero visibility to 27,300 Google clicks over 16 months. 6 These are two cases, one narrow phrase and one local shop. They suggest a narrow phrase can rank within weeks and a local footprint can take over a year. They do not predict a software startup's timeline. We have not published results for a software startup.
What should a startup publish first?
Publish in this order, and stop when you run out of true, specific things to say.
Write each page so its first sentence answers the question, and name a person who stands behind it. For method, read how to pick keywords for AI SEO and how to turn customer calls into pages AI cites.
- One page that says plainly what you are, who it is for, what it costs and what it does not do.
- Three to five 'X vs Y' and 'alternatives to X' pages for the rivals buyers already name. In G2's survey, 31% of first AI prompts were competitor-based. 5
- Use-case and integration pages, one for each real customer job.
- Answers to the questions your sales calls hear most often, in plain words.
- One piece of original data, such as benchmarks from your own product usage, that others can cite.
How much should a startup spend?
Match the spend to what you can afford to lose for six months. Ahrefs says to consider updating a page that is still not in the top 10 after about six months, which makes six months a sensible review point for any budget. 2
For comparison, in an Ahrefs survey of 439 providers (updated August 2024), the average SEO retainer was $2,917 a month. 9 Chalk Labs sells the plans in the table, so we have a commercial interest. Our monthly plans, at $3,000 and $4,000, sit above that average. A 100-page programme may be more than an early startup needs, and a small, well-chosen set of pages can test the idea at lower cost.
| Level | Cost | What you get | Who it suits |
|---|---|---|---|
| Do it yourself | Founder time and free tools | Search Console, a prompt list, five to ten pages | Pre-seed teams with time but little cash |
| Add tracking | Otterly Lite from $29 a month for 15 prompts 7. Ahrefs Brand Radar add-on from $199 a month 8 | A monthly view of mentions and citations | Teams that publish every week |
| Expert guidance | $1,000 one-time for Chalk Labs Strategic Consulting | A brand and SEO audit, 100 buyer queries ranked by intent and a three-month strategy. Your team writes the pages | Teams with writers and no AI SEO skills |
| Done for you | $3,000 a month for Chalk Labs Strategic Execution, or $4,000 for Deep Execution | Technical SEO, an AI-visibility audit, and 100 or 200 answer pages written and published over a three-month programme | Teams with budget and no writers |
How long until a startup sees results?
Plan on months. Google says some changes take effect in hours and others take several months, and it suggests waiting a few weeks before judging. 11 Our two cases agree: one narrow phrase in a month, broad visibility in 16 months. 6
Today AI referrals are a small share of visits. Conductor found they were 1.08% of website traffic across ten industries from May to September 2025. 14 For published first-lead timings, which come from one vendor and not from us, read can AI SEO produce leads in 15 days.
What should a startup measure, and when should it stop?
Measure a few things monthly and decide your stop rule before you start.
- Mentions and citations for 20 to 30 buyer prompts, checked on the same day each month.
- Demo or sign-up requests, with a 'How did you hear about us?' field that lists AI tools and allows more than one answer. 13
- Branded search impressions in Search Console.
- Pipeline and closed deals, not traffic.
When should a startup skip AI SEO for now?
Skip it, or keep it to a few pages, when you have no product yet, when your category has little search or AI demand, when you cannot keep your facts current, or when you need revenue inside two months.
Chalk Labs sells AI SEO, so weigh our view with that interest in mind. We do not guarantee leads, rankings or citations.
Frequently asked questions
Is AI SEO worth it for an early-stage startup?
Often, in small doses. Narrow pages on your category, rivals and use cases can be cited even from a new site, because only about 38% of URLs cited in Google AI Overviews rank in the organic top 10. But results take months, so cap the spend and keep a faster channel running. 1
Can a new domain get cited by ChatGPT or Google AI?
Yes, it is possible. In Ahrefs's test, a little-known brand got 82% of its new AI mentions from answers citing its own pages. Citations were unstable, though, and some answers named other brands. Google says a page only has to be indexed and eligible to show with a snippet. Publish specific, accurate pages and track them. 410
How much should a startup spend on AI SEO?
Spend only what you can lose for six months without hurting runway. You can start with founder time and free tools, add tracking from about $29 a month, or hire help. Ahrefs's survey (updated August 2024) found an average SEO retainer of $2,917 a month. Chalk Labs sells a $1,000 one-time plan and monthly plans at $3,000 and $4,000, and we have an interest in that choice. 79
How long does AI SEO take for a startup?
Should a startup do AI SEO before product-market fit?
Usually keep it light. Pages built on facts that change each month go stale and can mislead AI answers. Publish a clear product page, a few comparison pages and honest answers to the questions buyers already ask, then expand once your message settles. Judge results by enquiries, not traffic. 13
