AI SEO ROI Calculator
Plan how many enquiries, customers and dollars AI SEO could bring, and when it would pay for itself. Use your own numbers. This is a planning tool, not a forecast.
Where to find your real numbers
The example numbers only make the tool run. Swap each one for a figure from your own records. If you do not have a figure yet, use a cautious guess and say so when you share the result.
- Monthly cost
- The fee you pay each month. The two monthly Chalk Labs plans are $3,000 and $4,000 a month. Choose custom to test any other cost.
- Where to find it. Your quote or contract. Strategic Consulting is a one-time fee of $1,000: you get the audit and the plan, and your team does the work. If you choose it, enter your team's monthly cost as a custom figure.
- Months to first leads
- The first month with search or AI visits that turn into enquiries. With 2, month 1 has no leads and month 2 is the first month with leads. The fee is paid from month 1.
- Where to find it. Nobody can know this in advance. It depends on your market, your competitors and where your site starts. A starting point is how long your last few new pages took to get a first visit in Google Search Console. For published examples and their limits, see what the evidence shows.
- Months to reach full run-rate
- The month when visits stop growing and settle at the level you enter next. Between the first-leads month and this month, visits rise in a straight line.
- Where to find it. This is also an assumption. Once the work is live, watch your monthly visits in Google Analytics (GA4) and Search Console and move this number to match what you see. If you want to be cautious, make it later.
- Extra visits a month at full run-rate
- The extra visits per month from search and AI tools that the work adds once it is at full strength. Enter the increase, not your total traffic.
- Where to find it. Your current traffic is in GA4 (Reports, Acquisition, Traffic acquisition) and in Search Console (Performance, clicks). For visits from AI assistants, see how to track AI search traffic in GA4. The increase you expect is your own estimate.
- Visits that become enquiries
- Out of every 100 visits, how many leave an enquiry such as a form, a call or a demo request.
- Where to find it. Divide enquiries by visits for the same source over the same months. In GA4, compare your form-submit key event with organic search sessions. In your CRM, count leads whose source is organic search or an AI assistant.
- Enquiries that become customers
- Out of every 100 enquiries, how many become paying customers.
- Where to find it. Your CRM or sales sheet. Divide customers won by enquiries received, over a period long enough to cover your sales cycle, and use leads from the same source if you can.
- Average customer value
- What one new customer is worth to you in dollars. Use first-year revenue, or gross profit if you want payback measured in profit.
- Where to find it. Your invoices or CRM: the average first-year revenue of recent new customers. The model counts one customer value per customer, so include repeat orders here if they matter in your business.
- Case for visits
- Multiplies your visits by 0.5 (cautious), 1 (base) or 1.5 (strong). It shows how sensitive the result is to traffic. It is not a probability.
- Where to find it. Run all three. If the cautious case does not pay back inside your period, you want to know that before you start.
- Months from enquiry to payment
- How long the money takes to arrive after an enquiry. Revenue moves later by this many months. Fees do not move.
- Where to find it. Your CRM: the average time between the date a lead was created and the date the deal was won or the invoice was paid.
How it works
- You choose a monthly cost, then set when the first leads arrive and when search and AI visits reach full strength. Visits rise in a straight line between those two months.
- Each month, visits turn into enquiries, enquiries turn into customers, and customers turn into revenue. You set the two rates and the value of a customer.
- We add up fees and revenue month by month. The payback month is the first month when total revenue is at least total fees.
- The case setting multiplies your visits by 0.5, 1 or 1.5, so you can compare a cautious, a base and a strong outcome.
- Everything runs in your browser. Your inputs are saved in the page address after the # sign, so you can bookmark a plan or send the link. We do not store your numbers.
What it cannot tell you
- It cannot predict your results. The ramp, both rates and the customer value are your assumptions, so the answer is only as good as they are.
- It does not know your market. Search demand, competitors and how well AI tools already know your brand change how fast leads arrive and how many you get. See why the market changes your results.
- It models steady growth to a flat level. Real traffic is uneven, and it can stall or fall when search engines or AI tools change.
- It counts fees and one value per customer. It leaves out other costs, repeat sales and referrals unless you put them into the cost or the customer value.
Questions
Is this a forecast?
No. It is a planning model. It multiplies the numbers you enter, so it shows what your assumptions imply, not what will happen. The example numbers are there so the tool works when you open it. Replace them with your own.
Where do I find my own numbers?
The section above, Where to find your real numbers, lists each input and where it usually lives: Google Analytics, Search Console and your CRM. If you have no data yet, use the cautious case and treat the result as a question to test, not an answer. Once work starts, see how to measure AI SEO ROI.
Why does month 1 show no revenue?
With the example numbers, the first leads arrive in month 2, so month 1 has no visits, enquiries or revenue. The fee still starts in month 1. Set Months to first leads to 1 if you expect visits from the first month.
Can I rely on the payback month?
Use it as a planning aid, not a promise. We do not guarantee rankings, citations or leads, because search engines and AI tools are third parties. We commit to the work and report every result. You can pause or stop at the end of any month with no further pre-payment owed.
What do the plans include?
Strategic Consulting ($1,000 one-time) covers a full brand and SEO audit, demand research, 100 buyer queries ranked by intent and a three-month strategy for your team to run. Strategic Execution ($3,000 a month) adds technical SEO, an AI-visibility audit, 100 answer pages written and published, content refreshes and 25 branded placements. Deep Execution ($4,000 a month) scales that up to 200 answer pages and 40 branded placements. See the proposal page for details.
