AI SEO Agency vs Traditional SEO Agency: What Is Different?
The gap is smaller than agency marketing suggests. Google says optimizing for generative AI search is still SEO, so a strong traditional agency already covers most of the base. What to check is whether it measures AI answers, controls AI crawler access, and builds mentions beyond your own site. Ask for proof, not labels.
- Google treats optimizing for AI search as part of SEO, so many traditional agencies already do much of the work.
- The real differences are AI measurement, crawler access, off-site mentions and answer-style pages. Test each with a question.
- No agency of either kind can guarantee rankings or AI citations. Treat a promise as a warning.
- A traditional agency wins when your Google SEO needs the most work. A specialist wins when AI answers are the gap.

What is the difference between an AI SEO agency and a traditional SEO agency?
The difference is mostly emphasis. A traditional SEO agency aims at Google's blue links, rankings and organic clicks. An AI SEO agency aims to get your brand named or linked inside answers from ChatGPT, Gemini, Perplexity, Copilot and Google's own AI features. Both rely on pages that crawlers can read and people trust.
Google's guide says optimizing for generative AI search is part of SEO, and that you do not need special files or markup to appear in its AI features 2. That is good news for traditional agencies. It also means the label on the door tells you little. The work they do tells you more.

How do the two types of agency compare side by side?
This table shows typical emphasis. Individual agencies vary, and many traditional firms now offer AI services.
| Question | Traditional SEO agency | AI SEO specialist |
|---|---|---|
| Main target | Google rankings and organic clicks | Mentions and citations in AI answers, plus Google |
| Core reports | Rankings, traffic, backlinks | Prompt tracking, share of voice, AI referrals |
| Content style | Keyword-led pages and blogs | Answer-first pages built around buyer questions |
| Off-site work | Link building | Brand mentions, reviews, forums and digital PR |
| Technical focus | Speed, indexing, structured data | Same, plus AI bot access and server-side text |
| Maturity | Long track record on Google | Newer field with fewer proven methods |
| Risk | May treat AI as an add-on | May oversell a young field |
Where do the two types of agency overlap?
They overlap on the base layer: crawlable pages, clear writing, good internal links and honest markup. Google says a page must be indexed and eligible to show in Search with a snippet to be linked in its AI features, and that neither is guaranteed 2. Microsoft Bing's guidance names crawlability, metadata, internal linking and backlinks as still essential for discovery in AI answers 5.
That means a traditional agency that fixes your indexing and rewrites weak pages is already helping with AI search. Do not pay twice for the same work. Ask any agency which tasks are new and which are classic SEO, and price them separately.
What genuinely differs when AI answers are the target?
Four things differ in practice. The first is measurement. Google's guide points owners to the generative AI report in Search Console 2, and Bing Webmaster Tools offers an AI Performance report showing citations in Copilot and Bing's AI summaries 6. GA4 has an AI Assistant channel, but it excludes Google's AI Overviews and AI Mode 10. A traditional agency that reports only rankings misses these.
The second is how bots read your site. Vercel reported in December 2024 that none of the major AI crawlers it tested rendered JavaScript, while Gemini and Applebot did 7. That study is older, so test your own site with our AI Crawler Checker rather than relying on it. The lesson stands: key text should be in the page's HTML, not added later by a script. Microsoft also warns that AI systems may not read hidden content such as tabs, or text locked in images 5.
The third is duplication. Bing says language models group near-identical URLs and pick one to represent the set, which may be an outdated version 8. Agencies that mass-produce similar pages put that at risk. The fourth is tactics. A 2024 research paper on generative engine optimization found keyword stuffing gave little or no improvement in the authors' tests 9. Be wary of any agency that sells old tactics under a new name.
What should you ask a traditional agency about AI search?
Ask five concrete questions and judge the answers, not the confidence. Google also suggests asking for past work, expected results and timing, and how success will be measured 1. Use the list below in your next call.
Good answers are specific and include limits. Weak answers use terms like AI-powered ranking engine, or promise a number one spot. Google says no one can guarantee a number one ranking and advises caution with secretive companies 1.
- 1. Which AI assistants do you check, and how often? Show a sample report.
- 2. How do you tell Google AI Overview traffic from normal organic traffic?
- 3. Can ChatGPT's and Perplexity's crawlers read our key pages? How do you test it?
- 4. Which mentions and reviews on other sites will you pursue, and how?
- 5. What would make you say AI search is not worth our budget?
What do the two types of agency cost?
Public surveys cover SEO in general, not AI SEO alone. Ahrefs polled 439 providers and found average monthly retainers of $3,209 for agencies and $3,250 for consultancies, assuming each respondent charges the top of their price band, so the figures likely run high 3. SE Ranking surveyed 260 agencies in late 2024. It found 64% charged under $1,000 a month and that agencies with finished AI Overview pricing quoted about $937 a month on average, a late-2024 figure 4.
Treat that last number with care. SE Ranking says the sample is small and mostly small agencies, and that only some agencies had set a price 4. It also found 43% planned to fold AI Overview work into existing services, which supports the point that the line between the two types is blurry 4. Compare quotes on hours and deliverables, not labels.
When does each type of agency win?
A traditional agency wins when your Google SEO still has big gaps, such as poor indexing, thin pages or a slow site. Fix those first, because AI features draw on the same indexed pages 2. It also wins if your buyers still start on Google and you have no evidence they ask AI assistants.
An AI SEO specialist wins when your site is sound but buyers get answers elsewhere that do not name you. It also wins when you need prompt tracking, mention building and answer pages as a package. Many firms sit in between, so judge each on the five questions above.
Which red flags apply to both types?
Google lists red flags that apply to any provider. They include promises of a top ranking, claims of a special relationship with Google, secrecy about what will be done, and demands that you link to the provider 1. Add one for AI: any promise of fixed citations in ChatGPT or Gemini. No provider controls those systems.
Also keep your own access. For an audit, Google advises read-only Search Console access and says you stay responsible for the actions of any company you hire 1. Put ownership of content and accounts in the contract.
Where does Chalk Labs fit?
Chalk Labs is an AI SEO specialist, and one option among several. We have a commercial interest in this page. Rahil Jain, co-founder of Chalk Labs, is a former Goldman Sachs engineer and published researcher who runs our AI SEO programme.
We offer Strategic Consulting at $1,000 one-time, Strategic Execution at $3,000 a month and Deep Execution at $4,000 a month. The first gives your team an audit, research and a three-month strategy to carry out. The second adds technical SEO, AI-visibility audits and 100 answer pages. The third scales that to 200 pages. Our published results are Meru Trophy, a Bengaluru trophy shop that moved from near-zero visibility to page-one rankings, and shilikajain.com, which reached first place for its niche phrase within a month. Both are search results reported by us, not independently audited, and not AI citation proof. We do not guarantee rankings, citations or lead counts.
Frequently asked questions
Is AI SEO different from SEO?
Mostly it builds on SEO. Google says optimizing for generative AI search is still SEO and that no special files or markup are required 2. What changes is measurement, bot access and the need for mentions on other sites.
Can my current SEO agency do AI SEO?
Often yes. Ask the five questions in this guide, especially how it measures AI answers and tests crawler access. Many agencies are adding AI work. In SE Ranking's late-2024 survey, 61% planned to add it 4.
Should I fire my SEO agency for an AI specialist?
Not by default. If your Google results are sound and the agency can show AI reporting, keep it. If it cannot answer the five questions or only sells old tactics, a scoped audit from a second firm is a safer step than a switch.
Can any agency promise you ChatGPT mentions?
No. Google says no one can guarantee a number one ranking, and the same holds for AI answers, which come from third-party systems 1. Treat a promised citation as a red flag and ask for a written scope instead.
How much does Chalk Labs cost compared with other agencies?
We charge $1,000 one-time for consulting, and $3,000 or $4,000 a month for execution. The Ahrefs survey average was about $3,200 a month for agency SEO retainers, so our monthly plans sit either side of it, but it covers different scopes, so compare hours and deliverables, not totals 3. We have a commercial interest.
