In-House vs Agency for AI SEO: Which Should You Choose?

The short answer

In our view, many small and mid-sized teams are better served by starting with an outside agency or consultant, then an in-house owner once the work is steady. In-house wins when you can keep a full-time specialist busy and pay for one. A hybrid, where outside experts set direction and your team executes, often fits the middle. Cost, skills and speed decide it.

  • One in-house hire can cost far more than an agency retainer once benefits are counted, yet one person rarely covers every AI SEO skill.
  • Agencies start faster and can stop at the end of a term, but they need access to your experts.
  • A hybrid works for many teams: outside experts set the plan and review results, your people write and publish.
  • Whoever you pick, ask what results to expect, by when and how they are measured. Do not accept a guarantee.

Should you hire in-house or use an agency for AI SEO?

In our view, many small and mid-sized teams are better served by starting with an agency or consultant and adding an in-house owner later. That is our view, and the rest of this page gives you the data to test it. If you can name a full-time person with the right skills and a steady workload, in-house can be the better long-run choice.

In-house means employees on your payroll. An agency is an outside firm that supplies a team. AI SEO is the work of earning visibility in Google and in AI answers from tools like ChatGPT, Perplexity and Gemini.

Google gives a useful anchor. It says small local businesses can often do much of the work themselves, and that a redesign or site launch is a good time to bring in an expert 1.

Which one fits you?

A rule-of-thumb quiz for small and mid-sized teams. It is not advice for your exact budget, so check the result against real quotes.

In-house: hire an owner

Recruit a specialist or grow one from your team, and give them tools and expert time.

Best when
  • You have steady work for a full-time person.
  • You can fund a salary and the manager's time.
  • You can wait a few months to hire and ramp up.

Agency or consultant: buy the team

Hire an outside provider for research, pages, technical fixes and reporting.

Best when
  • You have no one who can own AI SEO today.
  • You need work to start within weeks.
  • Your budget is a fraction of a full-time salary.

What does each option really cost?

On these rough US averages, one full-time marketing hire could cost about three times the average agency retainer once benefits are counted. The US Bureau of Labor Statistics reports median pay of $78,760 a year for market research analysts and marketing specialists, a rough proxy because the page does not mention SEO 2. Its employer-cost survey says benefits made up 30.0% of private-industry compensation in June 2026 3.

Dividing that pay by 0.70 is a rough shortcut that gives about $112,500 a year, or about $9,400 a month, before software, recruiting and the manager's time. This is our estimate from two averages, not a quote 23. Replace the salary with your own offer; SEO and AI SEO specialists may be paid more or less than this proxy.

Agency fees are lower per month but vary widely. Ahrefs surveyed 439 SEO providers in 2024 and found average monthly retainers of $3,209 for agencies, $3,250 for consultancies and $1,348.63 for freelancers, figures that likely run high because Ahrefs counted each provider at the top of its price band 4. Backlinko's survey of over 300 professionals (page updated December 2025) puts the average at $1,000 to $2,500 a month and says agencies charge about 30% more than freelancers 5.

Location matters too. In the Ahrefs data, 76% of India-based providers charged $1,000 or less a month, while 79.1% of US and Canadian providers charged at least $1,001 4. Ahrefs notes limited data for some regions and gives no group sizes, so treat these as indicative.

Illustrative yearly comparison (US proxy; replace with your own quotes and salary)
  • In-house: $78,760 median pay divided by 0.70 (after 30.0% benefits share) = about $112,500 a year, or $9,400 a month.
  • Agency at the Ahrefs average: $3,209 a month x 12 = $38,508 a year.
  • Freelancer at the Ahrefs average: $1,348.63 a month x 12 = about $16,200 a year.
  • Not counted: software, recruiting, training, manager time, content costs, and the quality of the work.

Which skills does AI SEO need, and can one hire cover them?

AI SEO draws on at least six skills, and one hire seldom covers all of them well. That is our judgment, though Google's list of what an SEO may do points the same way: reviewing content and structure, technical advice, content development, keyword research, training, market expertise and optimizing for generative AI 1.

A realistic plan names who owns each skill, inside or outside the company.

  • Technical SEO: crawling, indexing, page speed and rendering.
  • Query research: finding the questions buyers ask and the searches an AI runs behind them.
  • Writing and editing: answer-first pages with sourced facts.
  • Credibility work: original data, expert authors and accurate mentions on other sites.
  • Structured data and development: schema, site changes and redirects.
  • Measurement: prompt tracking, Search Console, and self-reported attribution.

How fast can each option start, and how much can each produce?

An agency can start once the scope is agreed, while a hire needs recruiting and onboarding first. We did not source a hiring-time figure, so use your own history for how long a marketing hire takes you.

Volume is the harder limit. Orbit Media's 2026 survey of 1,042 content marketers found the average blog post takes 3 hours 20 minutes to write, self-reported 6. A 100-page programme at that rate needs about 333 hours of drafting alone, or more than eight full-time weeks for one person at 40 hours a week. That excludes research, expert review, publishing, schema and tracking.

So a small plan suits one person, but a 100-page plan is a team-sized job. If you want volume fast, buy it or hire more than one person.

Where does in-house win?

In-house wins on product knowledge, first-hand material and long-run cost at scale. Google says unique, non-commodity content, such as expert and first-hand takes that go beyond common knowledge, will likely influence presence in generative AI search more than its other suggestions 7. Your own people are the best source of it.

  • Your team already knows the product, the customers and the objections.
  • Experts are down the corridor, so first-hand quotes and data are quick to get.
  • The work is steady for years, so a salary is spread over many pages and projects.
  • You want full control of the site, the tools and the team's learning.

Where does an agency win?

An agency wins on speed to start, breadth of skills and freedom to stop. It also helps when your team lacks an AI SEO owner, because a good provider brings a method on day one.

One caution applies to the whole field. The term generative engine optimization came from a paper first submitted in November 2023 9, so no provider has a long record under that name. Ask what they did before, what they measured, and which results they can show. Google also lists services that promise AI-experience gains among those to think critically about, because third-party tools cannot see Google's ranking systems 8.

  • You need work to start within weeks, not after a hiring round.
  • You want research, writing, technical and reporting skills in one place.
  • Your workload is uncertain, so a term you can end is safer than a salary.
  • You want an outside view of what is working, and a second opinion on your plan.

What does a hybrid set-up look like?

In a hybrid, outside experts set direction and review results while your team writes and publishes. The outside side owns the audit, the query research, the page briefs and the monthly review. Your side owns the drafts, the expert quotes, the site changes and the day-to-day publishing.

This suits teams with one capable marketer or developer who lacks the time or the AI SEO method. It also gives you a path to full in-house work, because your people learn the method by doing. Make sure the contract says you own the briefs, documents and accounts when it ends.

How do you choose an agency or consultant, whichever type you pick?

Compare at least two providers on the same neutral checks: past work, expected results and timing, how success is measured, and red flags such as promised first place 1. The full vetting list is in freelance consultant vs agency.

Where does Chalk Labs fit among these options?

Chalk Labs is one agency option, and we have a commercial interest in your choice. Rahil Jain, a co-founder and former Goldman Sachs engineer, runs the AI SEO programme. Our published search results come from two cases: Meru Trophy, a local shop in Bengaluru, and shilikajain.com, a site owned by a Chalk Labs co-founder.

We offer three plans. Strategic Consulting is $1,000 one-time: a brand and SEO audit, keyword research, 100 buyer queries ranked by intent, a three-month strategy and a knowledge base, with page creation not included. Strategic Execution is $3,000 a month: the same plus technical SEO, an AI-visibility audit across the models, 100 answer pages written and published, and content refresh. Deep Execution is $4,000 a month and scales that to 200 pages. The monthly plans are pre-paid monthly, and you can pause or stop at the end of any month. The first suits a hybrid set-up where your team executes, and the other two are done-for-you. If you already have a strong in-house specialist, you may need neither. We do not guarantee rankings, citations or lead counts.

Frequently asked questions

Is it cheaper to hire in-house or use an agency for AI SEO?

An agency is usually cheaper per month. In our estimate, one US marketing hire costs about $9,400 a month with benefits, using BLS pay and benefit data 23. Ahrefs found average retainers of $3,209 for agencies and $1,348.63 for freelancers 4. A salary buys more hours, so compare cost per useful page, not cost per month.

Can I start with an agency and move in-house later?

Yes, and many teams do. Keep ownership of your site, analytics and Search Console accounts from day one, and ask for briefs, research and reports in files you own. Google says an SEO should explain the changes they make, which makes a handover easier 1. Plan the handover in the contract, not at the end.

What should an AI SEO agency show me before I sign?

Ask for examples of past work, the results you can expect and by when, how success is measured, and references you can call 1. Ask who will do the work and how many hours you get. Treat any promise of a ranking or an AI citation as a red flag, since no one can guarantee them.

How big should my team be before I hire in-house?

There is no tested rule. As a rough test from us: if you cannot list 20 pages a quarter plus the monthly review work for a full-time role, use a consultant or a hybrid set-up instead of hiring in-house.

Does Chalk Labs offer both options?

We offer three plans: a one-time strategy plan for teams that execute in-house, and two done-for-you monthly plans. We have a commercial interest, so compare us with at least one other provider and with hiring in-house. We do not guarantee rankings, citations or lead counts. Prices are in the Chalk Labs section above.
