Chalk Labs vs Hiring an In-House AI SEO Team
Hire in-house if you can keep a full-time AI SEO specialist busy for a year or more. Use Chalk Labs if you want a defined three-month programme, expert direction while your team executes, or pages produced for you. Disclosure: Chalk Labs is our company, so we have a commercial interest. Judge us against the criteria below.
- In-house gives control and product knowledge; an outside team gives a fast start and no hiring risk.
- An in-house hire may cost about $9,400 a month loaded (our estimate). Chalk Labs is $1,000 one-time or $3,000 to $4,000 a month.
- Chalk Labs' monthly plans let you pause or stop at the end of any month.
- Neither route can promise rankings or citations; Google says no one can guarantee a number one ranking 1.
Should you hire in-house or work with Chalk Labs?
It depends on volume and time. If the work is steady and large enough for one person's full week, every week, a hire usually makes sense. If you need a plan and first results in a quarter, or you cannot yet tell how much work there is, an outside partner costs less to try.
We are the outside partner in this comparison, so read our view with that in mind. The aim here is to give you criteria you can check, including cases where you should not hire us.
What does Chalk Labs actually offer?
Chalk Labs is a Web3 and AI growth agency. Rahil Jain, a co-founder and former Goldman Sachs engineer, runs the AI SEO programme: query research, answer pages, technical readiness and AI-visibility measurement. We sell three plans: one one-time, and two pre-paid monthly.
Our published search results come from two cases only: Meru Trophy, a local shop in Bengaluru, and shilikajain.com, a personal site owned by a Chalk Labs co-founder. Meru Trophy reached 27,300 Google clicks over 16 months. shilikajain.com ranked first for one narrow phrase, "Fractional PR Manager Crypto", within a month of launch. Each is a single case, and neither compares an outside team with an in-house one, so we make no such claim. See the case studies for the details.
| Package | Price | What your team does | What we do |
|---|---|---|---|
| Strategic Consulting | $1,000 one-time | Carries out the plan: writes and publishes the pages. | Brand and SEO audit, keyword and demand research, 100 buyer queries ranked by intent, a three-month strategy, a knowledge base and an AI author humanization framework. |
| Strategic Execution | $3,000 a month | Reviews and approves. | Everything in Consulting, plus technical SEO, an AI-visibility audit across the models, 100 answer pages written and published, content refresh and 25 branded content placements. |
| Deep Execution | $4,000 a month | Reviews and approves. | Everything in Execution, plus advanced technical SEO, 200 answer pages, continuous content expansion and 40 branded content placements. |
How do the two routes compare side by side?
The table gives the usual pattern. Your own facts, such as the candidates you can hire, may change it.
| Question | In-house hire | Chalk Labs |
|---|---|---|
| Time to start | Needs recruiting, then onboarding; we hold no reliable figure for AI SEO roles. | Start date set in your proposal, with stated deliverables. |
| Monthly cost | Salary plus benefits, software and management time. | $1,000 one-time, or $3,000 or $4,000 a month, fixed. |
| Depth of product knowledge | High once settled; builds over months. | Starts low; you must brief us. |
| Control | Direct and daily. | Through briefs, calls and approvals. |
| Range of skills | Usually one person's skills. | Research, writing, technical SEO and tracking in one programme. |
| Continuity risk | Leaves with the person. | Depends on the provider; you can stop the monthly plans at any month end. |
| Commitment | Open-ended employment. | A one-time plan, or a three-month programme you can pause or stop at any month end. |
| Accountability | A manager inside your company. | A contract with named deliverables. |
What does each route cost over three months?
The US Bureau of Labor Statistics lists median pay of $78,760 a year for market research analysts and marketing specialists 2. It is a loose proxy, because the page does not mention SEO. Benefits made up 30.0% of private-industry compensation in June 2026 3. Both figures are national averages for different groups and dates.
Dividing pay by 0.70 gives about $112,500 a year, or about $9,400 a month, before software, recruiting and management time. That is our estimate from two averages, not a quote, and it is about $28,000 over three months 23. Chalk Labs over the same period is $1,000 for the one-time consulting plan, or $9,000 to $12,000 for an execution plan, at list price. The two are not like-for-like: a plan covers a defined scope and a salary covers a full-time role, and the salary proxy is a marketing role, not an AI SEO one. For context, Ahrefs found freelancer retainers averaging $1,348.63 a month in a 439-provider survey 4.
Who knows your business well enough to write for AI?
This is where in-house has a real edge. Google says unique, non-commodity content, including first-hand experience and expert takes beyond common knowledge, will likely matter most for generative AI search in the long run 5. Your own people hold that knowledge.
An outside team can still do the research, structure and drafting. But it needs access to your experts, product facts and customer calls. If you cannot give that access, a hire who sits next to your sales team will beat us.
What are the main risks with each route?
With a hire, the risks are a long search, a wrong fit and key-person loss. A single specialist also rarely covers research, writing, schema and measurement at the same depth. With an outside team, the risks are weak briefing, generic output and dependency.
Google adds two warnings that apply to both. No one can guarantee a number one ranking, and you stay responsible for what anyone you hire does to your site 1. Google also says to treat promises of AI-experience gains with care 6. We do not guarantee rankings, citations or lead counts, and you should be wary of any employee or agency who does.
When does hiring in-house clearly win?
Hire when four things hold: the work is continuous, your product needs deep knowledge, you have a manager who can direct an SEO, and you can budget for a full role.
Hire first and use us later only for a gap, such as a technical audit or a burst of page production. If a strong candidate is already on your team, you may need neither a hire nor an agency, only a plan.
Can you combine both?
Yes, and it is often the sensible middle. Our one-time Strategic Consulting plan is built for it: we supply the audit, research, a three-month strategy and a knowledge base, and your writer or marketer publishes. There is no monthly fee to stop.
Use the checklist below with any provider or candidate. It is short on purpose.
- 1. Can they show past work, and say plainly what it did and did not prove?
- 2. Will they explain every change, in writing?
- 3. Do they refuse to promise rankings or citations?
- 4. Who writes the pages, and who checks the facts on them?
- 5. How is progress measured, and how often is it reported?
- 6. What does it cost per approved page, all in?
- 7. How do you stop, and what do you keep?
Frequently asked questions
Is it cheaper to hire in-house or use Chalk Labs?
On list prices, Chalk Labs costs $1,000 one-time for consulting, or $3,000 or $4,000 a month for execution. A loaded in-house marketing salary may run about $9,400 a month by our rough estimate from public averages 23. It is not like-for-like: a plan covers a defined scope, not a full-time role. A busy full-time hire can still cost less per page, so compare cost per approved page.
Can an in-house marketer do AI SEO alone?
Often, for a small site. Google notes that small local businesses can do much of the work themselves 1. Larger programmes need research, writing, technical fixes and measurement, which rarely sit with one person.
Can Chalk Labs promise results?
No. We do not guarantee rankings, citations or lead counts, because search engines and AI models are third parties. We commit to the work and report every result. Google also says no one can guarantee a number one ranking 1.
Can I stop Chalk Labs after a month?
Our execution plans are a three-month programme with monthly pre-payment. You can pause or stop at the end of any month with no further pre-payment owed. Strategic Consulting is a one-time fee. Check the current terms in your proposal.
What if I hire someone and still want outside help?
That is a common hybrid. Use our one-time consulting plan for the audit, research and strategy while your hire publishes. If you later add an execution plan and your hire grows into the whole job, you can stop it at a month end.
